Who pays, from which budget, how much, and 2-4 commercial routes to first revenue — every figure below traces to a copied claim or a declared assumption, and the routes are laid out unranked. Choosing a commercial strategy is a Tier 3 act, so this page presents options and stops.
Intended use: For use by licensed veterinarians and veterinary technicians in clinical and post-discharge settings to apply controlled sub-atmospheric pressure to open, contaminated, or free-skin-grafted distal-extremity wounds in dogs and horses, as an adjunct to standard wound management.
There is no third link in this chain that a US medtech business case usually has: no payer. That single structural fact is what everything below has to be read against.
The chain's weakest link is the one everything else depends on. Every dollar in the money model below is one owner's decision to pay cash, once, for one case — not a reimbursed device with a payer setting a floor price. Nothing in this case rests on a coverage or payment decision, because there is no coverage or payment decision to model.
Decomposed, not asserted. Every line resolves to a copied claim or a declared assumption.
| Line | Figure | Backing |
|---|---|---|
| Third-party payer / billing code | None exists; revenue is cash-pay at point of service, optionally offset after the fact by pet-insurance reimbursement to the owner | [claim 11: unconfirmed] |
| Pet insurance penetration | Under 5% of owned dogs | [claim 12: unconfirmed] |
| Addressable annual US canine caseload (degloving/shearing/distal-limb wounds warranting NPWT or free skin grafting) | 30,000-80,000 cases/yr | [claim 13: unconfirmed] |
| Net selling price per single-use unit (pump plus two dressing kits) | $180-$320 to the practice | [claim 14: unconfirmed] |
| Obtainable share (ACVS-affiliated specialty/referral hospitals and equine surgical practices) | 20-30% of qualifying cases | [claim 15: unconfirmed] |
| Equine caseload, price, and obtainable share | Not established anywhere in the file — the three components above are stated as canine components only | [assumption A1] |
| Addressable canine revenue pool (composite, arithmetic only) | ~$1.1M-$7.7M/yr across the stated ranges; ~$3.4M/yr at stated midpoints (55,000 cases × $250 × 25%) | arithmetic over [claim 13: unconfirmed] × [claim 14: unconfirmed] × [claim 15: unconfirmed]; no claim in the file asserts this composite, and the equine segment is entirely absent from it, per [assumption A1] |
| Current off-label incumbent price (comparator) | Practices currently buy human PICO off-label at a unit price claimed comparable to the proposed unit | [claim 25: unconfirmed] |
| Distributor reach | A veterinary-specific unit can be carried by major US veterinary distributors (Covetrus, Patterson) and reach specialty and equine practices through them | [claim 26: unconfirmed] |
| Gross margin at proposed price | Whether it survives dressing cost of goods and sterile packaging validation, and supports a distributor sales motion, is asserted rather than measured | [claim 27: unconfirmed] |
| Capital to reach first revenue | Low single-digit millions, dominated by dressing tooling, sterile packaging validation, and one or two prospective clinical case series, with no IND/IDE-equivalent required | [claim 18: unconfirmed] |
Read the largest number first. The composite revenue pool is arithmetic over three Generator-estimated ranges, none with a primary source, multiplied together — and it is canine only. Whatever the equine segment adds is not established anywhere in the file ([assumption A1]).
The two connectors this repo builds specifically to refuse a business case's usual load-bearing claims were run against this file's own decomposition, and the verdict goes on the page rather than being routed around:
python3 -m connectors market "Annual US caseload of canine degloving, shearing and distal-limb wounds warranting NPWT or free skin grafting, multiplied by net selling price per unit and by obtainable practice share, yields the addressable US canine revenue pool for this product" → unverifiable — "Market-size claim (...) has no free, authoritative, machine-queryable source. Stays unconfirmed permanently unless a human attaches a licensed report and edits the claim by hand."
python3 -m connectors adoption "A veterinary practice that currently buys off-label human PICO units for canine and equine distal-limb wounds would switch its purchasing to a purpose-built veterinary-labeled canister-free NPWT unit at a comparable or higher price" → unverifiable — "Adoption/preference claim (...) asserts what clinicians, payers, or patients would do. No free, authoritative, machine-queryable source answers that — it needs primary research (interviews, survey, published preference study). Stays unconfirmed permanently unless a human attaches real research and edits the claim by hand. Do NOT substitute a model's own estimate of stakeholder behaviour: a synthetic stakeholder opinion is a fabricated claim."
The connectors' own suggested rescope route is closed here too, and the candidate file already establishes why. procedures is Medicare fee-for-service and covers no animal procedures under any code — confirmed again on this build (python3 -m connectors procedures "NPWT" → unconfirmed, "No local cache at data/medicare_procedure_volumes.csv", a missing-data reason sitting on top of the deeper structural one: no CMS dataset ever reaches an animal). hcpcs, payment, and coverage each require a specific code as input, and no code exists for veterinary NPWT to query [claim 11: unconfirmed] — inventing one to query would manufacture a null result rather than test anything, so none was run.
Four, laid out and not ranked. Choosing a commercial strategy is a Tier 3 act — the same class of decision as choosing what to shortlist — so this section presents options and stops.
The model the candidate file already describes: a device company selling units through Covetrus, Patterson, or Midwest Veterinary Supply to ACVS-affiliated specialty/referral and equine surgical practices, who bill the owner directly [claim 15: unconfirmed].
Ship the differentiator, not a standalone product: an OEM drape-and-interface module into an existing canister-free NPWT platform or into one of the veterinary NPWT rental vendors already operating in this market.
Bypass a hardware sale: run the device as a rental/application service, following the precedent of the veterinary NPWT rental vendors already operating in this market, billing the practice or owner per treatment episode rather than selling a unit.
Defer equine and general cutaneous canine wounds; launch into the one sub-indication where the published veterinary literature is directionally positive rather than mixed or negative.
verified [claim 8: verified] — note that tag covers existence only, not the finding
itself — reporting 100% graft survival and only a minor tubing complication when read at
abstract depth [claim 35: unconfirmed], set against the general cutaneous-wound finding
that a comparable canister-free device performed worse than control on every measured
endpoint [claim 9: unconfirmed], and the equine distal-limb finding that NPWT gave
significantly less early wound retraction than calcium alginate at this candidate's exact
anatomical site [claim 20: unconfirmed].
Every assumption cited above, with what would settle it and who could run it. These are written back to the candidate as unverified claims 40-45 — an assumption that lives only in a business case is invisible to the Verifier.
| # | Assumption | Falsifier | Owner |
|---|---|---|---|
| A1 | The equine segment (caseload, price, and obtainable share) materially enlarges the addressable US revenue pool beyond the canine-only estimate in the file's TAM components, and the canine and equine figures are commensurable enough to sum | AAEP member-practice counts and equine-hospital caseload data for distal-limb wounds warranting NPWT, benchmarked against the same methodology used for the canine components (VetCompass US, the Veterinary Medical Database, or Banfield/Mars State of Pet Health) | Research lane |
| A2 | First commercial revenue (first unit sold or first paid rental episode) is reachable within a calendar window commensurate with the file's low-single-digit-millions capital estimate for reaching first revenue | A written protocol-and-budget-and-timeline from a contract manufacturer (dressing tooling), a packaging test lab (ISO 11607 sterile-barrier validation), and an ACVS-affiliated veterinary teaching hospital (case series) — the same three human-attached quotes the candidate's own capital-intensity claim already names as needed | Business development / regulatory operations |
| A3 | An existing NPWT-platform maker or veterinary NPWT rental vendor would pay a royalty or transfer price for a validated fur-compatible drape and limb-interface module rather than declining to integrate a third-party component | A term-sheet or documented licensing-interest record from direct outreach to at least one named platform maker or veterinary NPWT rental vendor | Business development |
| A4 | A per-treatment rental or service fee a practice or owner would pay covers a technician's application, retrieval and reprocessing labor cost and still yields positive margin to whoever runs the service | A time-motion/cost study of technician application and retrieval labor, benchmarked against the one identified US veterinary NPWT rental vendor's own (currently undisclosed, quote-only) pricing | Commercial / business development |
| A5 | A commercial launch narrowed to canine free-skin-graft cases only requires a materially smaller or shorter prospective case series than the one or two case series the full-indication capital estimate assumes | Two written case-series protocols from an ACVS-affiliated veterinary teaching hospital — one scoped to free-skin-graft cases only, one scoped to the full stated indication — compared for size, duration, and cost | Regulatory / clinical operations |
| A6 | Distribution relationships with major US veterinary distributors sufficient to reach ACVS-affiliated specialty/referral and equine surgical practices can be built within the capital and calendar the file's capital-intensity estimate describes | A signed distribution agreement or its commercial terms for a comparable newly-listed veterinary device SKU, or direct listing-requirement and lead-time quotes from Covetrus, Patterson Veterinary, and Midwest Veterinary Supply | Business development |
